July 2025
The acquisition
We bought a small landscaping business on the Northern Beaches. Quotes in a notebook, jobs on a whiteboard, rates in a spreadsheet, and the rest of it in one person's head. No CRM, no job costing, no way to answer a missed call.
Weeks 1–6
The first build
We did not build a CRM. We built quoting, because the fastest quote wins the job and every unquoted enquiry was a lost dollar. Rates in one place, quotes out same day, margin visible before the quote sent.
Months 2–5
First crews
Two utes became four. Rostering, routes and a time clock went in so the day stopped being planned by phone at 6am, and receipts started getting coded at the supplier instead of at BAS.
Month 9
1,003 jobs
Maintenance rounds, construction jobs and one-off works all running through the same records. Job costing closed the same afternoon, which changed how we priced everything after it.
Today
$5M group, and a second acquisition
The back office never grew to match the revenue. We are now acquiring a second landscaping group in Wollongong, and the system it will run on is already built.

What we’d do differently.
Three things that cost us time, written down so you do not repeat them.
We built scheduling before we fixed quoting.
Scheduling felt like the visible problem, so we built it first and then rebuilt most of it once quoting changed how jobs were structured. Weeks lost. Fix the money-in step first, always.
We underestimated how much crews resist extra taps.
Every additional tap in the field is negotiated, not accepted. Features we thought were obviously useful were quietly ignored until we cut the interaction down to one screen and one button.
Job costing should have been there from day one.
We put it in around month five. Everything we priced before that was priced on instinct, and some of it was wrong in ways we only discovered later.
